Chapter 3

The Paver Pyramid

Five layers every retention system stands or collapses on.

Overview

Retention is not a program — it is a structure. The Paver Pyramid identifies the five foundational layers that determine whether people stay: Safety, Belonging, Competence, Autonomy, and Meaning. When the pyramid collapses, it always collapses from the bottom. Organizations that skip to Meaning while ignoring Safety are building on sand.

Deployment Steps

  1. 01

Audit each of the five layers for your organization on a scale of 1–5.

  2. 02

Identify the lowest-scoring layer — that is your actual retention problem.

  3. 03

Design one concrete initiative per quarter that strengthens the weakest layer.

  4. 04

Re-audit every 90 days; do not move up the pyramid until the layer below scores a 4 or higher.
